If performance improves only as long as the coach is speaking, a stable skill has not been developed. Instead, a dependency on instructions has been created.

“The best feedback isn’t the kind that makes a player obey. It’s the kind that the player no longer needs later on.”

When Help Improves Training but Hinders Learning

The previous installment ended at the moment when the measurement result turned into a training intervention. This installment begins a second later: the coach spots a mistake and decides whether to correct it for the player immediately or to help the player understand why it occurred.

On the ice, it’s very easy to create the impression of progress. The coach controls every detail, stops every mistake, and provides a solution after every repetition. The drill becomes polished. The player looks more precise. The question, however, is what remains once the voice from the boards fades away.

Research on motor learning has long highlighted the so-called “guidance effect”: intensive external assistance can improve performance during practice, but overreliance on it can weaken the retention and transfer of skills without assistance. This is not an argument for a silent coach. It is an argument for a coach who knows how to provide assistance in moderation.

Three Modes of the Coach’s Voice

High-quality feedback does not come in a single, universal form. A good coach switches between three modes depending on the risk, the player’s experience, and the goal of the repetition.

Mode What it’s for Main risk When it’s useful
Command: “Do this.” Quickly establishes safety, organization, or a clear boundary for the task. The player carries out the solution without understanding the information that led to it. A new task, a dangerous situation, an immediate reset, or time pressure.
Key: “Watch this.” Directs attention to a crucial in-game signal or the effect of a movement. A statement that’s too general becomes a slogan with no verifiable meaning. A recurring technical or tactical situation that the player is already familiar with.
Question: “What did you see?” It forces the player to reconstruct their reading of the situation and come up with their own correction. A long conversation can kill the momentum or unnecessarily complicate a simple mistake. After a repeat, during video review, between sets, and when decision-making errors occur.

A command isn’t bad, and a question isn’t automatically modern. What matters is whether the form of communication matches the problem. When a player doesn’t know what to do, they need clarity. When they know what to do but can’t recognize when and why, they need to think it through.

The First Answer Doesn’t Always Have to Come From the Coach

After a mistake, a player has their own internal assessment: what they intended, what they saw, when they felt pressure, and why they chose that particular solution. If the coach responds immediately, they may overshadow this assessment before it becomes a source of learning.

Self-regulated feedback in experimental tasks has shown benefits in subsequent transfer and retention tests. These results have also been observed in children, although the required frequency of feedback may vary depending on age and task. The practical implication is not “let the player manage everything on their own.” Rather, it is the need to allow them to actively engage in self-correction.

The Four Rs: From Error to Self-Correction

1. Reconstruct The player states what they wanted to achieve and what information they used in the situation. The coach listens without immediately interjecting and distinguishes between the intention and the outcome. A picture of how the player actually read the situation.
2. Distinguish Identifies the moment when an advantage was lost or a better solution became available. He adds one observable fact—not a character assessment. A shared description of the decisive moment.
3. Decide Propose a change in interpretation, timing, or execution. Refine the solution so that it is concise and verifiable. A personal choice, not just a directive received from others.
4. Repetition Solve a similar problem again and, after attempting it, evaluate it first. Does not resort to further verbal prompts during the repetition. Evidence of whether the correction is beginning to be internalized.

Silence Is Part of the Feedback

A brief pause after a repetition is not an empty space. It is a moment during which the player compares their intention with the result. In practice, after a mistake, the coach can wait a few seconds, maintain eye contact, and only then ask a single question. This is not a universal rule, but a simple way to stop competing with the player’s own perception.

It is equally important to let the player assess their performance before playing the video. The video then does not serve to affirm the coach’s authority. Instead, it verifies or corrects the player’s interpretation.

Not the Body. The Effect in the Game.

A young player may receive a technically accurate but practically unusable instruction. During a fast-paced situation, he cannot consciously control five joints, three angles, and two moments of weight transfer. He needs a short cue that links the movement to the effect in the game.

Several experiments have demonstrated the advantage of instructions focused on the effect of movement over focusing on individual body parts. This does not mean technical explanations are off-limits. It means that the details must be translated into information that the player can use quickly.

“A technical detail is only valuable if the player knows what problem in the game it solves.”

Words Must Not Judge Identity

The phrase “You’re passive” sounds concise, but it doesn’t provide actionable information. The phrase “After the pass, you stayed out of the next line of play” identifies behavior that can be changed. Experiments with children have shown that phrasing tied to specific performance can support learning better than general evaluations of ability or identity.

Evaluation of a person: “You’re not a physical player.”

Behavior description: “You went straight into the contact, so you didn’t have a follow-up move or an open stick.” The first sentence closes the story. The second shows a point where the story can be rewritten.

How Much Feedback Is Enough?

Less is not automatically better. With a completely new skill, a safety risk, or a very young player, more frequent assistance may be necessary. Research on the frequency of feedback is not consistent, and the outcome depends on the type of task, the player’s experience, and the way the player requests feedback.

A better question than “how many sentences should the coach say” is: What should the player already be able to do without help at this stage?

Twenty Seconds at the Board

The following protocol is not a substitute for a coach’s expertise. It serves as a practical safeguard against long monologues and the automatic dispensing of solutions.

Five Pieces of Evidence That Feedback Works

  • The player describes the situation before the coach does. They don’t just wait for a verdict, but compare their intention with the result.
  • They ask for specific information. Instead of “Was that good?”, they ask about positioning, timing, or alternatives.
  • The key survives a change in the drill. The player applies the same principle even under different pressure, direction, or number of players.
  • They catch the next mistake sooner. Corrections are made without repeating the original statement.
  • The coach can gradually step back. Quality won’t suffer even if the number of comments is reduced.

What I’ll Be Evaluating in Vierumäki

For this topic, I won’t be interested in the number of videos, the length of the conversation, or how technical the coach’s terminology sounds. I’ll be looking for behavior that shows who retains decision-making authority after receiving feedback.

  • whether the player is given the opportunity to articulate their own reading of the situation before hearing the solution;
  • whether the form of feedback changes based on age, experience, and the risk of the task;
  • whether the video verifies the player’s interpretation or merely replaces it with a ready-made commentary;
  • whether the brief feedback focuses on game-related information and its impact—not on a list of physical details;
  • whether the coach intentionally reduces support to see what the player can manage without it;
  • whether the correction carries over from controlled practice to a situation involving real-world choices and pressure.

On the bench during a high-stakes game, there’s no room for a lecture. The coach can call out a single signal or highlight a single moment. However, the player must execute the next play. They must recognize the information in a different space, against a different opponent, and at a different pace.

That is why I do not consider a situation in which a player precisely carries out everything the coach says to be the highest form of coaching. The highest form is a player who understands the principles well enough to make the right adjustment before receiving an instruction.
